Consignment may reduce the cash paid before stock sells, but it creates a precise operating obligation: know who owns each unit, when it sold and which amount is due to the supplier. Shopify’s consignment overview highlights the need to distinguish consigned goods from owned stock and track ownership. The workflow below is a proposed operating method, not accounting treatment or contract language.
Start with the unit movement
Maintain a ledger by supplier, product and location. Opening units plus receipts and customer returns, less sales, supplier returns and documented losses, should equal the recorded closing quantity. Compare that result with a physical count. Do not hide a quantity discrepancy inside an unexplained financial deduction.
In a hypothetical Doha store, the week starts with fifty units. Twenty arrive, twenty-five sell, two come back from customers and five go back to the supplier. Expected closing stock is forty-two. A physical count of forty leaves two units that require investigation before the reconciliation closes.
Separate a sale from an amount becoming due
Use the trigger in the actual agreement: sale, collection or another agreed event. A sold item may subsequently return, and an order may cancel before delivery. Each line therefore needs a sales reference, return status and settlement reference rather than only a monthly total.
Give the supplier a statement showing sold units, calculated amounts, explained deductions and unresolved returns. Separate disputed lines from agreed lines and record who owns the review and its due date.
Track availability separately from ownership
Goods on the shelf can still be reserved, damaged or awaiting inspection. Ownership does not establish availability for sale. If owned and consigned units share a product code, use a tracking method that prevents a sale from creating a payment to the wrong supplier.
Trial one week before expanding
Begin with one supplier and a manageable product set. Track quantity differences, preparation time and unresolved settlement value. If the team cannot explain each movement in that sample, adding suppliers will multiply reconciliation work. The useful outcome is a statement both parties can trace back to the same operating records.
