Design a Paid Pilot That Can Lead to a Commercial Decision

A startup can complete a technically successful pilot and still wait months for a contract. The pilot demonstrated software capability but never tested the organization’s ability to buy. User enthusiasm is insufficient when the budget owner is absent.

Agree on the decision

Before beginning, define the problem, baseline, duration and decision the results will support. A hypothetical support-routing pilot might measure routing accuracy, handling time and human intervention. Account creation alone would reveal little about operational value.

Identify an operational sponsor and a commercial decision owner, then schedule the results review. Confirm approved data and access boundaries. A small pilot payment signals some commitment, but does not prove readiness for a larger purchase.

Prevent an indefinite trial

Specify what the price covers, what constitutes a scope change and what happens when the period ends. Will successful results trigger procurement review or an agreed deployment stage? What will each party learn if the pilot fails?

A strong pilot does not promise to prove everything. It reduces an important uncertainty for both buyer and seller. Repeated free extensions can conceal weak purchasing priority beneath apparently promising activity. Treat the pilot as a bounded commercial learning process, with the option to stop, rather than a demonstration that expands whenever the next meeting approaches.
